Born from a passion for custom Dungeons & Dragons campaigns, the company’s founders initially focused on creating bespoke adventures, with their flagship project, the Grim Hollow campaign setting, proving to be a resounding success. However, the years that followed have seen the tabletop gaming landscape undergo significant upheaval. From the global COVID-19 pandemic’s manufacturing bottlenecks and shipping delays to the introduction of previously implemented tariffs that dramatically increased import costs, and now the ongoing geopolitical tensions impacting global shipping routes and fuel prices, Ghostfire Gaming has navigated a veritable minefield of industry challenges. Despite these hurdles, the company maintains a strong sense of optimism for its future and the broader tabletop games industry.
Riding the Waves: Production Challenges and Resilience
The very timing of Ghostfire Gaming’s establishment proved to be an unexpected advantage. As Lead Developer Mark McIntyre explained, launching during the onset of the COVID-19 pandemic meant that the subsequent surge in shipping prices wasn’t as jarring for the nascent company. “By the time [we] were ready to ship out the Grim Hollow campaign guide, Covid was in effect and a lot of the shipping prices really boomed then,” McIntyre noted. “Because it was the first time around, there wasn’t as much of a jump [for Ghostfire] because we weren’t used to having prices lower.” This meant that the company, having never experienced lower costs, was perhaps more adaptable to the sudden inflation.
This early experience with escalating costs, compounded by the impact of tariffs, has instilled a remarkable resilience within Ghostfire Gaming. “If it’s going to keep jumping around, [we] just make a plan and go with it,” McIntyre stated, highlighting the company’s proactive approach to managing unpredictable market conditions. Fortuitously, the company also managed to time its project releases to avoid the full brunt of some of the more disruptive tariff impositions.
Furthermore, Ghostfire Gaming’s Australian base offers a unique geographical advantage. While promoting games internationally and engaging with a global community presents its own set of challenges, being situated in Australia places the company geographically closer to manufacturing hubs in China. This proximity can significantly reduce stress on the production pipeline and mitigate overall risk associated with international logistics. This combination of proactive planning, inherent resilience, and strategic location has allowed Ghostfire to continue its design and production efforts at full steam, undeterred by external pressures.
Neopia Quest: A Nostalgic Journey into the World of Neopets
Ghostfire Gaming’s most significant undertaking currently is the development of Neopia Quest, a new board game inspired by the beloved online world of Neopets. Collaborating with World of Neopia, this project aims to capture the essence of the classic website in a nostalgic tabletop adventure. Players will be able to embark on quests as their favourite Neopets characters, reliving cherished memories from the digital realm.
Developing Neopia Quest presented a unique challenge for the studio, offering a distinct departure from their typical offerings. McIntyre described it as an opportunity to test his design mettle in a more collaborative environment. The game’s evolution was a layered process, initially pitched as a light card game alongside a separate TTRPG concept. After further discussions, the project shifted, with Ghostfire adapting the mechanics from their own multiplayer quest-based fantasy board game, Companion Quest.
“We basically said, look, we’ve got a game that should be fairly different from anything else people might be pitching to you,” McIntyre recounted. “If we utilise some of the core mechanics from that, but we update it with the Neopets theme and integrate the license, how does that sound?” This innovative approach, leveraging established mechanics with a fresh theme, resonated well with the stakeholders. The core adventure mechanics of Companion Quest, which focus on time-sensitive objectives and strategic movement, have been adapted for Neopia Quest to create an engaging and dynamic player experience.
The original 2003 board game, Adventures in Neopia, also served as a significant source of inspiration, particularly for the inclusion of playable mini-games within Neopia Quest, designed to evoke the feel of the original Neopets online experience. Ghostfire’s commitment to creating an authentic and well-rounded adaptation is evident in their deep dive into the history and lore of Neopets. “We wanted the core game experience to be really nostalgic for fans, [with] all their favourite characters, the items, the locations,” McIntyre shared. “It was really hard to do justice to some of them.”

The studio’s location in Australia also provides access to a wealth of local creative talent, a crucial asset for a relatively small team. With a core group of approximately nine individuals in their Melbourne office, supplemented by four more across Australia, Canada, the UK, and the US, along with a network of talented freelancers, Ghostfire Gaming is well-positioned to tackle diverse projects simultaneously. This flexible structure allows them to explore various game styles, from traditional board games to intricate tabletop RPGs.
Beyond Neopia: Expanding the Dungeons & Dragons Universe
While Neopia Quest is a major focus, Ghostfire Gaming’s creative engine is also hard at work on a variety of other projects. This includes the development of new Dungeons & Dragons 5th Edition adventures, offering players fresh campaign settings, compelling characters, and innovative mechanics for those seeking new tabletop experiences.
McIntyre elaborated on the intricate design process for any project, whether it involves existing intellectual property or entirely original creations. The initial phase involves a thorough examination of the project’s purpose and feasibility, encompassing timelines, crowdfunding strategies, marketing approaches, and key selling points. Even when creating supplemental material for platforms like D&D Beyond, such as the acclaimed Grim Hollow and Dungeons of Drakkenheim, the same rigorous design principles applied to traditional board games are paramount. This dedication to quality design is what has driven the studio’s expansion into new creative territories.
The critical element in any tabletop adventure, especially those relying solely on narrative and imagery, is the “hook” that captures players’ imaginations and a logical flow that facilitates immersion. Without the tangible elements of meeples or dice, the power of words and visuals must be harnessed to construct a deep, engaging world for players to lose themselves in.

Ben Byrne, Ghostfire Gaming’s Creative Content Director, outlined the process: “We’ll come up with an idea for the type of project that we want to do, whether … that’s more like a setting guide for D&D 5th Edition – where it’s a broad toy box of new classes, new species, new spells, things you can put on your character – or … an adventure module, which is something more like a story that the Dungeon Master follows along with.”
Byrne acknowledged the complexity involved, stating, “There are a lot of moving parts, and a lot of stuff has to happen at the same time, which is very challenging, but it’s a fun process. Usually you get to a manuscript stage, from the initial writing stage, playtesting, making sure it’s fun, and making sure it’s interesting.”
In the coming months, Ghostfire Gaming is set to concentrate on multiple aspects of its business, guiding new board games and tabletop adventures through production. A unifying theme across all these endeavours is a commitment to strong creative content and compelling storytelling as a means of escapism and fantasy. In addition to Neopia Quest, the studio is also preparing for a second printing of Grim Hollow: Aberration, their popular tower defence board game, and the release of the adventure book Lairs of Etharis. Byrne also hinted at further “creatively exciting” projects in development, with formal announcements to follow.
Despite the prevailing economic uncertainties and production challenges, Ghostfire Gaming is clearly charting a course for a busy and dynamic future. With numerous new projects on the horizon, the team appears exceptionally well-equipped to navigate the current manufacturing and shipping landscape, delivering the fresh and imaginative tabletop adventures that their dedicated audience craves.
